The BaaS Wreckage and Regulatory Thaw That Cleared the Way for Nubank’s US Entry

The most important idea in this report is not Nubank’s entry. It is that failure removed optionality.

The BaaS model did not evolve. It collapsed under its own structure. Compliance was fragmented, ownership was unclear, and when stress hit, no single entity could answer for the system. The Synapse failure exposed this directly: money, ledger, and responsibility were split across parties that could not reconcile reality when it mattered .

That is not a product failure. That is a design failure.

What followed was predictable. Regulators did not just tighten rules. They forced a reversion to clear ownership. The system moved from distributed responsibility back to vertically integrated accountability.

At the same time, the co-branded model failed for a different reason. Economics, not compliance. Banks funded risk they did not control, while fintechs controlled distribution without holding balance sheet consequences. The result was mispriced risk and sustained losses. When the assumptions broke, the partnerships unwound.

Two different models. Same outcome. Misalignment between control and responsibility.

The key shift is what survived.

The licensed digital bank model did not win because it is more innovative. It won because it is structurally coherent. One entity holds the charter, the balance sheet, the compliance, and the customer. That alignment is what regulators can supervise and what markets can price.

Everything else was filtered out.

The report frames this as a “regulatory thaw,” but the more accurate framing is a reset. The system cleared unstable abstractions before allowing new entrants. Nubank did not just arrive at the right time. It avoided every failure mode before the reset happened .

That is the real advantage.

Most foreign neobanks tried to enter the US through sponsor banks and middleware because it was faster and cheaper. That path is now structurally closed. It capped product scope, prevented balance sheet ownership, and ultimately blocked unit economics. The exits of players like N26 and Monzo were not execution failures. They were structural dead ends .

So the market did not open. It narrowed.

What looks like increased opportunity is actually increased constraint. Fewer players can compete because the bar is now a full-stack bank, not a distribution layer on top of one.

Nubank’s entry only makes sense in that context. It is not testing the US with a lightweight model. It is entering with a charter, its own infrastructure, and a proven credit engine. That is a different category of participant.

The implication is straightforward.

The fintech stack is compressing back into fewer, more integrated layers. The era of loosely coupled financial infrastructure is ending under regulatory pressure. Ownership, not orchestration, is becoming the dominant model again.

The BaaS collapse did not slow innovation. It forced it into a form that can survive scrutiny.

Dollar Supremacy

Stablecoins are everywhere, from mainstream media to LinkedIn, to X it’s impossible to get away from them.

However, given all the noise, we have decided to take a closer look and ask: Where are the stablecoins?

This report takes a closer look at the five largest issued dollar-stablecoins across Ethereum and Solana:

1. USDT

2. USDC

3. USDe

4. PYUSD

5. USDG

Combined these five tokens have an issuance of ~$180B slightly over half of the total stablecoin issuance at time of writing.

By comparing the at rest location and holders of the five tokens, we gain insight not only into the approach taken by each issuer, but the customers and use-case the market has found for each coin.

What the data reveals is striking: despite all being pegged to $1, each stablecoin has evolved into a fundamentally different financial product - serving a different market, held by different entities, and used for different purposes.

In particular three findings stand out:

Same peg, five different products. USDT is exchange settlement - 57% on CEXs, Binance at 40%. USDe is a yield instrument - 63% in DeFi, 60% staked in a single contract. USDC is the broadest, PYUSD is a lending subsidy, USDG is a Solana bet. The $1 peg is the only thing these tokens share.

The ecosystem is shallower than it looks. Three CEXs hold 36% of all five tokens’ combined supply. Binance alone (~$46B) exceeds the entire supply of USDe, PYUSD, and USDG combined. Every token’s top three holders control 23–81% of supply.

Most of the opacity is a data problem, not an anonymity problem. USDC has 38% of Ethereum supply unattributed. But exchanges leave clear fingerprints round number cold wallets, clustered address architectures. The attribution gap is closeable, and as MiCAR and the GENIUS Act take effect, the pressure to close it will intensify.

Stablecoins are forcing a bigger question in Europe: can regulation protect markets without pricing itself out of relevance?

Europe built one of the world’s most comprehensive crypto frameworks. But comprehensive does not automatically mean competitive. The report argues euro stablecoins still account for less than 1% of global stablecoin volume, despite the euro’s role in global finance.

That gap matters.

Because stablecoins are no longer just crypto instruments. They are becoming payment rails, treasury tools, settlement assets, and increasingly the cash layer for tokenized markets.

The report highlights four structural frictions holding euro stablecoins back:

• ban on interest-bearing models

• rigid reserve allocation rules

• limited access to central bank infrastructure

• unclear cross-border frameworks

In simple terms: Europe has rules, but not yet the conditions for scale.

What I find most interesting is the competitive lens.

The real race is not about retail wallets. It is about which currency becomes the default unit of account for:

• tokenized securities

• cross-border treasury flows

• automated commerce

• machine-to-machine payments

If that future is built on-chain, early network effects will matter. Once liquidity, collateral, and workflows form around one currency standard, it becomes harder to displace later.

That is why this debate is bigger than stablecoins.

It is about whether Europe wants to participate in the next financial architecture or mainly regulate the systems built elsewhere.

MiCA was a major first step. The next step may be making it usable at scale.

Accelerating the Unicorn Landscape in UK Fintech

The UK fintech story made me think about one distinction that matters in every ecosystem: starting companies and scaling companies are different capabilities.

The UK has already proven it can create fintech winners. It built global names, attracted capital, produced talent, and pushed innovation into mainstream finance. That part of the story is real.

But success at creation does not automatically guarantee success at scale.

This new report argues the next challenge is not producing more ideas. It is building the conditions that let ambitious companies stay, expand, list, and compound from the UK.

That is a more difficult problem.

Early ecosystems often celebrate startups. Mature ecosystems must optimize for endurance:

• growth capital that takes risk

• regulation that moves with innovation

• access to larger markets

• incentives that keep top talent building locally

What stood out to me most is that infrastructure is not only product infrastructure. It is ecosystem infrastructure.

A founder can build a world-class company and still be constrained by slow approvals, shallow late-stage capital, hiring friction, or limited expansion pathways. At that point, execution inside the company is no longer enough.

This matters far beyond fintech.

Every country wants innovation. Fewer understand that innovation needs compounding systems around it.

The next generation of billion-dollar companies will not emerge only from better founders.

They will emerge from environments designed to help them keep winning.

Stablecoins could reshape Africa’s digital payments landscape

What stood out to me in this report is that it avoids the usual stablecoin narrative of “faster and cheaper payments” and instead focuses on systems design.

The core argument is correct: stablecoins alone do not solve Africa’s payments problem. They only solve one layer of it, settlement. The harder layers remain access, regulation, liquidity, identity, and last-mile usability. That distinction matters. Too many market participants confuse a better rail with a complete product.

The Grace example captures this well. Receiving USDC in minutes sounds transformative. But if converting it into usable local money still requires peer-to-peer workarounds, extra fees, and counterparty risk, then friction has simply moved rather than disappeared. This is the same point many institutional stablecoin use cases are now proving globally: the bottleneck is often at the edges, not the ledger itself.

I also agree with the report’s comparison to the early internet. Infrastructure comes before killer applications. The internet only became dominant after physical networks, common protocols, browsers, and supportive regulation matured. Stablecoins are in a similar phase. Many people evaluate them based on today’s UX, while the real question is what can be built once surrounding infrastructure catches up.

Another strong point is the warning on digital dollarisation. In markets with weak local currencies, dollar stablecoins are rational for users but difficult for domestic financial systems. If deposits migrate into foreign-issued digital dollars, local banks lose funding, lending costs rise, and monetary policy weakens. That is not anti-innovation rhetoric. It is balance-sheet reality.

This is why the report’s emphasis on domestic issuance and African-led infrastructure is important. If stablecoins become a core part of African finance, value capture should not sit entirely with offshore issuers holding reserves in foreign sovereign debt. The biggest lesson from the internet era is not just adoption. It is who owned the platforms.

The three opportunity areas are directionally strong:

- Pan-African payments: using stablecoins as a neutral settlement layer behind local wallets and bank interfaces

- Savings products: dollar access and value preservation for underbanked populations

- Programmable money: conditional disbursements, trade flows, agriculture finance, aid distribution

The first large-scale wins will likely be invisible infrastructure, not consumer wallets. Users may never know stablecoins are involved. They will just notice cheaper remittances, faster merchant settlement, better treasury flows, and more reliable cross-border commerce.

That is usually how infrastructure wins. It disappears into the product experience.

The real opportunity in Africa is not to copy global stablecoin models. It is to build locally relevant financial products on top of programmable settlement rails.

How radical simplification can transform corporate and investment banking

The most useful point in McKinsey’s new report is simple: corporate and investment banks do not need more complexity. They need less of it.

Revenue has stayed strong in many areas, yet the model is under pressure. Nonbank rivals keep gaining ground. Clients expect faster service. Regulation keeps expanding. AI is changing the cost curve. Old structures now carry a higher price.

The report makes a sharp argument that simplification is now tied to growth, speed, and returns, not only cost cuts. Banks that remove duplicate work, reduce handoffs, and rebuild around products and platforms can redeploy money and talent into areas that matter more.

Three ideas stood out to me.

First, complexity is now a tax on execution.

Every extra approval step, manual check, legacy workflow, and disconnected system slows product launches and raises servicing costs. In fast markets, delay has a real price. Banks that move in weeks will beat banks that move in quarters.

Second, AI rewards clean operations.

Many firms treat AI as a layer they can place on top of messy processes. That rarely works. If data is fragmented and workflows are unclear, AI inherits the mess. The stronger play is to simplify the process first, then automate what remains.

Third, operating model design is becoming strategy.

The report points to product and platform structures that can lift R&D productivity by 15 to 20 percent and cut quality issues by 20 to 30 percent. That matters. Org design now shapes speed, cost, and client experience.

The numbers are hard to ignore.

Agentic AI can cut operating costs by 20 percent or more, equal to 9 to 15 percent of operating profit. Some banks have reduced project delivery times by up to 30 percent. These are not marginal gains. They can change market share over time.

There is another lesson here for payments and fintech teams.

Many younger firms start with cleaner systems, fewer silos, and faster release cycles. Incumbent banks still hold trust, balance sheet strength, distribution, and client depth. The next phase of competition may come down to which side closes its weak spot first.

So the winner in CIB may not be the bank with the most AI pilots.

It may be the bank that removes the most dead work, shortens the path from idea to launch, and gives teams a system built for speed.

That is where the next edge will come from.

Most banks are no longer asking whether AI matters.

They are asking how to scale it without breaking governance, data quality, or core operations.

One stat from this report stood out to me.

78% of organisations already use AI in at least one business function. 84% of business leaders expect AI to affect their business. Yet only 7% have fully scaled it. Another 31% are scaling, 34% are piloting, and 28% are still experimenting.

That gap says a lot.

AI in banking is real, but it is still uneven. Most banks are not running end to end AI driven journeys yet. They are using AI in narrow parts of the business where the value is easier to prove.

The clearest use cases are already visible.

Fraud and financial crime monitoring are well established. Virtual agents are mainstream. Advisor copilots, contract review, complaint analysis, and regulatory change tools are gaining ground.

The biggest blockers are not the models.

They are old core systems, broken integrations, and weak data quality. That is why many banks can show strong pilot results but still struggle to move into production at scale.

Regulation is pushing this even harder.

DORA, CRR3, CRD6, and the EU AI Act are raising the bar for explainability, oversight, and control. For banks, AI is no longer just a tech project. It is now a governance and operating model question too.

My view is simple.

The banks that win will not be the ones with the most AI demos. They will be the ones that connect AI to real workflows, clean up their data, and build governance early.

That is where AI stops being a slide and starts becoming infrastructure.

That is the core point I took from J.P. Morgan’s report on virtual cards. The bigger story is not card issuance. It is the shift in how finance teams manage spend, supplier payments, and working capital. Virtual cards are starting to look less like a niche tool and more like a real part of the modern finance stack.

A few points stood out to me:

Over the past two decades, most transformation efforts have focused on digitization. Banks invested heavily in systems to capture data, streamline processes, and improve digital customer experiences. The opportunity is not simply “putting assets on-chain.” It is solving the hidden inefficiencies of today’s collateral system: failed settlements, manual reconciliation, excess collateral buffers, overnight idle assets, fragmented custody accounts, and slow asset mobility across markets. The report notes that roughly 25% of collateral usage today earns no return because it is trapped in operational workarounds.

That is where tokenization changes the equation. By improving certainty of delivery and settlement speed, firms expect lower operating costs, lower collateral overposting, reduced funding pressure, and better collateral utilization. For the largest institutions, Nasdaq estimates tokenization could unlock up to $346 million in annual interest earnings alone.

Another key insight: adoption will not happen evenly. The first winners are likely to be firms with the highest cost of collateral friction high-frequency traders, prime brokers, custodians, and large banks managing cross-market liquidity. Repos appear to be the leading use case, followed by derivatives margining. Cash, tokenized money market funds, and high-quality liquid assets are expected to lead over more exotic assets.

The report is also valuable because it is realistic about what could slow progress. Legal enforceability, interoperability across networks, dual operations between legacy and tokenized systems, staffing for extended-hour markets, and risk treatment under regulation are all still open questions. In other words, this is not a frictionless transformation.

Perhaps the most important takeaway: tokenization in capital markets may not begin with retail investors or speculative assets. It may begin in the back office through collateral, liquidity management, and balance sheet optimization. That is often how major infrastructure shifts start: invisible to consumers, but highly valuable to institutions.

For decades, the financial industry has operated under the assumption that the core banking system is the sun around which all other technologies must orbit. This core-centric model was functional in an era of physical branches and daily batch cycles, but it has become a terminal constraint in the modern digital economy. The core is a monolithic system of record designed for stability over velocity. It was built to store data, not to orchestrate real-time commerce. In my analysis, the gravitational pull of these legacy cores is currently preventing banks from participating in the most lucrative segments of the fintech revolution.

Every modernization strategy over the last twenty years has been a variation of architectural accumulation. Banks add middleware to translate legacy code. They add point solutions to handle specific mobile features. They add third-party Banking as a Service platforms to enable fintech partnerships. The result is a surface-level digital experience that masks an underlying foundation of legacy debt. Smaller institutions that remain release cycle-bound, unable to launch a single feature without their vendor’s permission. Mid-sized banks are struggling with fragmented modernization and integration drag. Large banks are attempting in-house builds that are too expensive and slow to scale. These are different strategies, but they all suffer from the same friction.

What I see now is the formation of a new category: the Bank Operating System. This is a real-time, composable growth layer that repositions strategic control inside the bank. In this model, the core becomes the system of record while the operating system becomes the system of growth. This distinction is foundational. A real-time operating system layer helps banks launch revenue-generating products quickly, activates new payment rails without integration friction, and operates independently of core downtime.
